Coupang Technical Program Manager Interview Guide
This guide covers the full Coupang Loop. All information has been reviewed by senior TPMs who have worked at Coupang.
This guide has been written for people preparing for the Coupang TPM interview process. We break down what each round covers and what Coupang interviewers are looking for. Our writing has been informed and reviewed by senior TPMs working at Coupang.
Coupang is known as the “Amazon of Korea” and the Coupang TPM interview loop closely mirrors Amazon’s hiring processes as well.
The two biggest parts of the interview process at Coupang are its Bar Raisers and the leadership principles (LPs). We recommend you also check out our Amazon TPM guide to calibrate.
TPMs at Coupang own product delivery across the organization and are expected to hold their own (technically-speaking) with engineers.
Overall, Coupang TPMs supervise and organize activities while ensuring that the project aligns to the company’s core objectives and leadership principles. Your job will be to make sure everyone stays laser focused on their mission. Coupang aims to be a large organization with startup speed so TPMs are expected to keep everyone moving fast while upholding governance standards.
TL;DR the Coupang TPM interview loop consists of:
Step 1: Recruiter screen
Step 2: Hiring manager/peer interview
Step 3: Writing sample or case study (team-dependant)
Step 4: Onsite - usually 4 rounds x 45 mins
4.1 Leadership principles
4.2 Technical deep dive
4.3 Program execution
4.4 Stakeholder management
4.5 Bar Raisers (usually in one of the previous rounds)
What does the Coupang TPM interview process look like?
The exact interview rounds will depend on the team and role but most candidates will have a recruiter and HM screen followed by a writing assignment and then a 4-round onsite.
Please note: While we have detailed & divided the rounds into different areas, your interviewers could choose to mix and match topics no matter what the official name of the round is. So even if you’re going for a behavioral interview, there’s a chance you might be asked something related to system design and vice-versa.
Some candidates have found the interviews to be “more competitive than collaborative… more like an interrogation than a two-way dialogue.”
Round | What are Coupang interviewers evaluating? |
|---|---|
Recruiter / HR screen · 30 mins | Do you have the right technical leadership experience for the role? Does your past work align with the level and scope of the role? Why Coupang? |
Hiring manager/peer · 45-60 mins | What motivates you? Will you be motivated by the work Coupang does? Can you show the level of both your technical and non-technical work? |
Writing Assessment | Coupang expects crisp writing which conveys your thinking and also shows strong strategic ability. Writing and communication ability based on a Coupang-style memo. |
Onsite loop · 4 back-to-back interviews · 45 mins each | Will you have a positive impact on others, as well as an impact for the greater organization? Can you drive a more productive and effective team? High-level cultural fit based on Coupang’s Leadership Principles. Will you be successful in the team/company’s culture? |
Possible Bar Raiser (within loop) | Do your capabilities exceed the average Coupang employee at your target level? |
Step 1: Recruiter or HR screen
Overview
Fairly standard process here. Recruiters will work out the logistics, ask about your background, motivation, skillset and will be sizing up level considerations as well.
Sometimes Coupang recruiters directly reach out to candidates for Senior TPM roles, and if that was the case with you, you could skip this round and head straight to the HM interview.
Interview Questions
Coupang recruiters have asked TPM candidates these questions:
- What do you want in your next role?
- Can you walk me through your background and the programs you manage right now?
- Why does Coupang interest you?
Coupang highly values their LPs, and there are 15 of them. All interviewers, even the recruiters will be constantly assessing you against them.
A Coupang TPM coach on Prepfully can help you frame your stories to demonstrate the level details interviewers look for.
Step 2: Hiring manager interview
Overview
The hiring manager will pick one or two of your programs and spend up to an hour asking questions about them. HMs want to see if your past experiences match what they want for this role, and are also evaluating your technical strength.
Instead of or in addition to an HM round, some TPM candidates will have a peer interview where they will ask domain-focused questions.
Coupang HMs will also focus on the technical aspects of the job. So if you mention a specific tool or framework, you can expect technical questions about them.
Interview Questions
Coupang hiring managers have asked TPM candidates these questions:
- Describe your most challenging program. What would you do better?
- Tell me about a project that was very complicated to execute.
- Tell me about your biggest program failure.
- Can you tell me what you’ve worked on and how it can help you here at Coupang?
Step 3: Writing assignment or case study (depending on team)
Overview
Before your onsite, you might have to submit a writing sample or will be given a case-study assignment. Some candidates will get to skip both. Interviewers during your onsite will have read whatever you’ve written and will ask you questions based on it.
In most cases, candidates have to prepare a one or two-pager.
Interview Questions
These writing prompts could be given to Coupang TPM candidates:
- What is the most inventive thing you’ve ever done?
- Prepare a 2-page Program Brief for a real or fictional technical program.
- How would you simplify our customers' lives?
If you’re asked about a former program you worked on, go into the human details and small things that had a big impact. If it’s a given scenario, make sure you use a lot of data and evidence for the actions you’d consider taking.
A senior Coupang TPM coach at Prepfully who has over 20 years of experience says exceptional answers include emotions and human factors:
"Some human factor, like customers were frustrated…or teams were struggling…how you chimed in, how you helped. So you add these human emotions in the answers and how you help to resolve the problem along with the data, along with analytics, along with your skills and all that"
Step 4: The onsite interview loop
Overall four back-to-back interview rounds, each round will take 45 mins. Every interviewer is assessing you on two or three of their 15 LPs.
And, every interview whether technical or behavioral will ultimately be tied to the LPs.
So ask your recruiter if there are any specifics LPs interviewers will be focusing on. If you get a list, write out detailed program stories in the SBI format and map various different LPs for each story.
We suggest you avoid repeating stories, and have a separate story for each primary LP. You can also add secondary supporting LPs so a primary story hits multiple aspects. If there’s a less important LP you can map that to an existing story and/or write smaller less detailed stories to use.
A senior Coupang TPM coach says:
“I always tell my candidates to prepare at least 8 to 10 solid stories. Now your same story may apply to two different leadership principles, in which case you should try to have some variation. So for example, if you worked on a program that ran three years…there will be multiple leadership principles you would have covered over the course of that three year program…So it's perfectly fine to tell the interviewer: Hey, I'm using an example or I'm using a product that I have already spoken of, but it was in a different context and I'm discussing a different problem."
Coupang interviewers will write down and discuss all LP evidence at the end of the onsite loop.
4.1 Leadership principles and behavioral interview
Overview
For the specific behavioral round, expect the classic ‘tell me about a time’ questions. Expect a ton of follow-up questions and these could focus on people management or technical details or operations, basically whatever the interviewer wants to focus on.
Your interviewers will either explicitly say which LP they’re evaluating or you’ll have to decode which principle to emphasize based on the question.
Interview Questions
You might be asked these questions by Coupang interviewers:
- Can you tell me about a time where you proactively and successfully addressed the customer's needs?
- Could you describe a situation where you thought you were right? But you needed your colleagues or leadership's support before moving ahead. How did you persuade them?
- Tell me about a time you missed a goal or a target.
- Tell me about a time you went beyond your formal role or responsibility to achieve a difficult goal or difficult project.
The scenarios will be simple and it gives you a chance to pick an appropriate project. You can ask for a couple of minutes to think and decide which story to pick, so go with one that demonstrates the right level of ownership and where you can discuss the technicalities in detail.
4.2 Technical program deep dive(s)
Overview
Details, details, details. Your SBI stories will require all kinds of details.
Interviewers could ask you to define precise terms and translate jargon so non-technical stakeholders can understand.
Coupang interviewers will start off with a primary question and then next a lot of follow-up questions. How did you build that? Why X? Why not that? Basically interviewers are confirming your story holds up and that you actually worked on this and you knew what you were doing.
Interviewers can also ask ad hoc questions to test your general technical knowledge and see how you think about unknown technical topics.
Interview Questions
These questions have been reported by Coupang TPM candidates:
- What tech stack do you have experience working with?
- Tell me about a time when you designed a solution that wasn't scalable. How did you adjust your approach and how would you apply that knowledge at Coupang?
- How can you prevent data piracy? (unrelated question asked to one candidate)
- Think of a situation or an example where you used raw data to drive product or management decision
While a large number of questions will focus on technical programs you’ve worked on, you should also focus on the tech described in the JD and brush up on the basics. If something is entirely new to you, you can say so and talk about how you’re learning it/what interests you about it or related aspects that you’ve worked on.
We suggest you talk about decisions you made independently vs tasks that were assigned to you wherever possible.
4.3 Program execution, metrics, and governance
Overview
Coupang interviewers will deep dive into KPIs, metrics, execution strategies, roadmap planning and tracking, governance models and managing changes.
Interview Questions
TPM candidates at Coupang have been asked these questions:
- How do you take on a program that's already running?
- When managing multiple programs, how do you determine your number 1, 2, 3 priorities?
- What’s your experience with program charters?
- As a TPM, how do you handle scope creep?
- If you were given a project deadline and limited resources, how would you complete the project successfully?
Depending on the question, you should decide whether to walk through your program end-to-end if more context is needed.
Coupang interviewers also want to know high-level information like the life cycle or governance models in place so set up your scenarios by including those details.
4.4 Stakeholder management and influence without authority
Overview
‘Influence without authority’ is an important value for Coupang TPMs and you should expect to be asked about it through multiple questions.
Questions could revolve around how you escalate, prioritize tasks from different stakeholders, persuade people, communicate with executives or set strategy.
Interview Questions
TPM candidates at Coupang have been asked:
- Tell me about a time you dealt with a difficult team member or customer.
- What's your experience of handling competing teams with the same goals?
- How would you earn your team’s trust?
- Can you tell me how you’ve convinced leadership about decisions you’ve had to make while executing? And how do you update management on what’s going on?
Keep in mind at Coupang, customer could mean stakeholders as well as the final customer. So ask your recruiter or interviewer if either is okay before answering a customer-specific scenario.
We suggest you show the scope and complexity of your programs as it adds value to your decisions if the stakes involved were big. You can do that by emphasizing the numbers or choosing the right words when describing programs you’ve worked on.
4.5 Bar Raiser interview (either separate or part of other interview rounds)
Overview
Bar Raisers at Coupang are specialized interviewers from outside the hiring team or org.
They’re trained to ask a single question: "Will this candidate raise the bar for our organization?" meaning are you better than the average current Coupang employee in the target position and will improve their standards.
You could have a separate behavioral interview with them or they might show up in one of your other interviews. While we’re saying behavioral, Bar Raisers can choose to ask technical questions if they want to as well.
Bar Raisers have interviewed a lot of people and they know where to press and how to tease out the strengths and weaknesses of a candidate.
They will want to see how you’ve demonstrated Coupang’s LPs in your past work and if you’d contribute to the culture and the organization as a whole. Bar Raisers ask a lot of follow-ups and might check if minute details in your stories hold up.
Interview Questions
TPM candidates have been asked these questions by Bar Raisers:
- Have you ever fixed a critical issue? How did you know it was critical?
- How do you measure your success?
- What’s the most innovative thing you’ve done at work?
- Tell me about a time where you excelled at work.
Moonkee, a Bar Raiser Trainer at Coupang, talks about what they’re looking for: “Even highly skilled candidates can pose challenges if they prioritize individual success over team goals or act in ways that conflict with our principles.”
He says candidates should study the LPs carefully, and reflect on how you’ve embodied each LP in your past experiences, and finally to practice how to articulate them for your interviews. If you want to practice with someone who knows how Coupang Bar Raisers press and what they’re looking for, you can book a 1:1 slot with a Coupang TPM coach on Prepfully.
Debrief & final decision
At the end of the process the Bar Raisers will lead an interviewer debrief. Your interviewers will read everyone’s feedback and try to get a complete picture of the candidate.
They’ll choose to hire/not-hire and decide which level to place the candidate at.
