I was working with 5 customers at once, and had to focus on those activities where I could make a difference, make the most impact, that I could not delegate, and where I could balance with other priorities - in order to do that, I measured the priority of the tasks by the cost of delay, in other words, the impact of not doing them at that time. Then, with more clarity about the priorities, I thought which ones I could delegate to other team members, and if that made sense, with the required support and guidance from my side. Working as a team and not trying to get everything done yourself is key in the long term with multiple, competing priorities. Then, organizing my time well in short, focused timeslots for the most important tasks, made a difference.

To earn trust within a team, I believe it’s important to start with a small, achievable task and deliver a high-quality result on time. Once I’ve proven that I can deliver reliably, I gradually take on more complex tasks, building credibility along the way.

Equally important is asking the right questions and actively participating as a team member. At XYZ, when I joined a new team, I gained trust by ensuring that we only committed to tasks we could realistically deliver. Once we met our goals, I took the initiative to showcase our accomplishments to leadership, highlighting the team’s impact and visibility.

By consistently delivering results and advocating for the team, I was able to earn the trust of both my teammates and leadership.

During final stages of testing upgraded version of core banking applications, we encountered a defect which required resolution from development team. After dev deployed the defect, I had very limited time to thoroughly retest and perform regression.

My task was to perform retesting and make sure there are no major defects after the release.

After resolution, based on my prior knowledge of the apps I grouped those testcases that had a potential impact to run automation regression to speed up the testing. While I manually tested the defects with some edge case scenarios. 

I kept the cross functional team updated about the testing progress and the risk involved if testing wasn't completed on time. 

But, I was able to mitigate the risk of not completing the testing on time and major risk of unexpected issues with the help to prior knowledge and proactive communication.

Thus, I learnt from this incident to carefully strategizing the situation and collaborative approach can help to mitigate risks.

During my early days at Teradata in 2015, I received critical feedback from my manager and colleagues that, although I had strong technical skills, I wasn't very vocal in expressing my opinions during discussions. I initially found this feedback difficult to accept because I believed that my work alone should be enough to communicate my value.  The task was to enhance my communication skills, particularly during team discussions and design reviews, to ensure that my thoughts and ideas were being heard and valued, rather than relying solely on the quality of my technical work.  Taking the feedback to heart, I made a concerted effort to prepare thoroughly for design discussions and technical meetings. I started to actively participate by sharing my opinions on the designs, asking questions to gain clarity, and offering my technical insights. Additionally, I sought feedback from my colleagues to better understand how I could communicate more effectively in these settings.  By consistently engaging in discussions, I found that my opinions were appreciated and valued, which led to more productive conversations and collaborations. This not only helped me build stronger relationships with my teammates but also improved my overall presence in the team. Over time, I became more confident in expressing my ideas and saw growth in my ability to communicate complex technical concepts more clearly and effectively.

In my early days as Program Manager, I managed a project for one of our main customers. This project had a very tight schedule and I promised to deliver the first EVT samples in 3 months.

It was my responsibility to ensure everything would be completed on time, and achieve the quality standards defined by the program and inside the budget approved by leadership.

Unfortunately… when I started to deep dive into the project and analyze all the technical details, I realized that it was not possible to get the prototypes ready on time. I missed the deadline by 2 weeks. I felt bad at that time because I failed, so I immediately started to work on a new feasible schedule trying to mitigate the problem. In addition, I arranged a daily opening and closing meeting with the core team to monitor all activities. The root cause of the problem was a delay in some component's delivery and I also ignored one of the Reliability tests defined by Engineering.

So I highlighted the problem to my manager and I shared with him my new plan. I explained the situation to him and I shared the new timeline that I could meet. Then we worked together to commit to the new delivery date. So I learned a lot from that situation, now I’m always adding some buffer to my project schedules and I work more closely with core team members. But the most important learning was, how important is to be honest and raise your hand on time if something goes wrong.

I believe my biggest achievement is building a high performing team amongst a lot of chaos. I started as an engineering manager for replenishment team, soon due to restructuring I was asked to lead a different BU called Parcel and I was given the team from scratch, 8 months into this I heard the leadership is deciding to put Parcel on KTLO and give me a new tier 1 service called channels. This service was highly unstable with a lot of issues and tech debt. This service was transitioned among 4 engg manager in past three years (4th me). 

TASK

My job was to do a successful transition of this service and keep the team motivated

Actions

- When I got to. know about Parcel KTLO and having a new product under me, I wanted to ensure this is communicated to the team clearly with empathy and I wanted to ensure the team that this will only benefit their growth

- I started with a team meeting, shared a couple of wins that we did in parcel, shared even though we did so much, Parcel is being put on KTLO for various xyz reasons.

- I told them every crisis situation is an opportunity and by channels coming under us, we can showcase that even the toughest of the services can be maintained if the tech debt is continuously addressed

- Post team meeting I kept 1:1 with every member and listened them, helped answer their questions

- A couple of team members did share that they felt proud about what they developed in Parcel and were feeling sad that it was going in KTLO.

- I shared that products coming in KTLO happens sometime and this in no way reflects the teams performance, infact our teams reputation is very good amongst the leaders thats why they have given us the most important service (which is also in the worst shape)

- Under previous engg managers there was minimal to no improvement in the service on tech and product side because they were busy fixing on call issues

- I worked with the team to fix this by assigning ywo people to on call and rest two on fixing the issues from root cause. 

- In a couple of months this gave us brwating space since the oncall issues reduced directly impacting reduction in customer queries

- We got appreciated by leadership for this

- Team members were highly motivated

- Learnt a lot

- Got appreciated by leadership for this hard works

One project i'm proud of is my internship project which was a full stack project where i had the chance to create a prototype of a template manager , storing the data into a cassandra database, alongside using springboot and java to work on the module structure and life of the project, I then used js and react for UI. This prototype was then deployed and is now being used by internal payment team at jpmc, instead of going to search every resource, i store all the templates in one template manager and they can know just search the nav bar and get the exact template they need. I'm proud of this project not only because it was my first real project using the new languages and frameworks i was learning during internship but it also gave me the confidence of knowing and seeing that I can do this even though i dont have a degree in this field!
