If the team is dealing with whiplash due to leadership changes. Often times this
is where I have excelled. Uh, I found myself asked to join the motion planning
behavior architecture team, which is sort of like the um, the non-behavioral
part of motion planning. So, um, like routing handling. Um And what happened was
the exactly what you're saying, there had been leadership changes, um, the team
had been reorged and they weren't seeing a lot of progress. It was a lot of turn
and not a lot of clarity. So I was asked to join the team and start working
directly with the engineering manager. At this point, it had been somebody's
sort of side project or like, you know, somebody else was asked to help out
another PM, but they asked me to formally step into the role. And first I sat
down with the Yeah, sat down with the team, the engineering manager and just
asked for an just sort of a brain dump, their understanding of the project, uh,
the goal, how the sequence was looking, priorities and uh, took all that and
consolidated it to see that uh, there wasn't a clear vision. So, uh, sort of
paired it back, paired it back, go back to the like, you know, company
objectives is what you're working on a company objective does a trace up to a
business objective. So, looking at the current projects in flight that helped us
sort of see sort of what could we continue to invest resources in that we knew
we're connected to business outcomes. other ones. you know, initial triage pass,
the ones that we're not, we Okay back. So after careful review Um, I think that
we were able to gain buy in and trust. by not having direct authority over the
team. Well, I didn't have direct authority over the team and we were able to
gain trust and get honest answers. So I didn't come in and say I would fix
everything. Uh I came in and I said we would identify the highest priorities of
what people need to work on. And then once we have that, we can sort of We want
to make sure that the resources we have today are working towards the right
goals. And then after that, um, so the result from this was uh a couple folk By
organizing the team's work, uh, we got it into Jira and, you know, I was able to
set up some templated uh tickets where it was very easy using sort of pre
pre-filled out um pre-templated URLs uh to make sure people were filling out
easy tickets that were getting routed the right place. Um, we balanced minimal
updates with, you know, enough information to understand. guys and By not
jumping in and putting in new process, new ways of working but listening and
gaining trust, we were able to Get the team the team was doing the work, but we
were able to get it tracked, we were able to identify risks, we were able to
notify or solicit help from dependencies. Um, and this really helped us in the
lead up to our um M. commercial launch.
