What did you learn from a recent failure? How has this failure made you a better {role}?

אחד היעדים המרכזיים של הבנק, בתפקיד הנוכחי שלי, הוא מכירת פקדונות, עקב סביבת ריבית גבוהה שמאפשר לפקדונות להיות בעלי ריבית אטרקטיבית יותר ללקוחות ובכך גם הלקוחות מרווחים וגם הבנק. מכיוון שזה אחד היעדים המרכזיים שהוגדרו השנה, גזרתי את האסטרטגיה של הדיגיטל, אותו אני מנהלת, בהתאם. על כך, בנינו תהליך חדש להפקדה לפקדון. תחילה בחרנו את מקורות הדאטה הקיימים בארגון, בין אם בניתוח הפאנל ואחוזי ההמרה, בין אם בניתוח שיחות עם בנקאים להבין את הכאבים של הלקוחות ובין אם באמצעות קבוצות מיקוד שקיימנו על מנת להבין טוב יותר את הצרכים של הלקוחות שלנו. מכל המחקרים הללו, הבנו מה נדרש לשפר בתהליך, לדוגמה- הדגשת המידע המרכזי בצורה ברורה - הריבית, סוג הריבית ותקופת הפקדון. כמו כן, הבנו שהלקוחות בוחנים את הפקדונות על סקאלה שבין ריבית גבוהה וזמינות הכסף ולכן הצגנו את הפקדונות על גבי סיידר שמאפשר השוואה ברורה בין פקדונות שדומים בהתאם לגובה הריבית או זמינות הכסף. 

בסופו של דבר, בחרנו את הפתרון שגיבשנו במבדקי שימושיות וראינו שיצרנו תהליך שנותן ללקוחות את הפתרון לו הם ציפו. 

הגדרנו kpis לתהליך החדש ויצאנו לדרך עם הפיתוח. לאחר שהשקנו את התהליך החדש, המשכנו לשפר אותו כל הזמן וכן לבחון את שביעות רצון הלקוחות על ידי סקרי שביעות רצון, צפייה בסשנים ושיחות יזומות שביצענו ללקוחות. היה נראה שהפתרון שלנו עונה על הצורך והלקוחות מאד מרוצים. אך בסופו של דבר, לא עמדנו ב kpis והסיבה לכך הייתה שהעסק אחראי על התמחור של הפקדונות ויצר תמריצים לבנקאיים, שאינם קיימים בערוצים הדיגיטליים. מכיוון שלעסק לא הוגדרו אותם יעדים, לנו לא הייתה יכולת לעמוד ביעדים לבד וכחלק מחבילת הערך שהצענו, היינו זקוקים לתמחור נכון של הפקדונות שאנו מציעים. 

מה שלמדתי מכך הוא ש kpis חייבים להיות משותפים לכל הגורמים הנוגעים בדבר בארגון, רק כך ניתן להבטיח הצלחה של המוצר או השירות החדש. לקראת 2025 הגדרנו יעדים משותפים שנוכל לפעול לקידומם יחד. 

In my current role while we were about to launch an entire onboarding feature in merchant app we didn't anticipated that it could fail, since we approached the same process that we were following for years in agent app. However the product failed due to it's lengthy and time consuming process, however we hid the feature for few months, we introduced OCR, multiple retry option and ML to the process and when we later released it it was a success. The thing I learnt from this failure is that how important is pilot study and UAT testing on the field, whatever the timeline is, pressure is, it's better to be late than failure product.

I have recently developed a recommendation engine to identify customer's interest and theor activity. Also it helps in montioring the health of infrastructure. I have deployed it till stage. But due to management change and with different direction perspective this project got derailed and might be delivered further at later stage. Though I have put my heart and soul to the project, I took it as an opportunity to aleast learn the new technologies. Later it acted as a boon as due to the work I did in previoud project, I got a new task of feature development for Centralized featire toggle which helps in maintaing features for entire org.
